If you've ever built a project plan around Microsoft's twice-yearly release waves, that probably needs a rethink.

Microsoft has retired its release wave model for Dynamics 365 and Power Platform. There won't be a 2026 Release Wave 2. New capabilities will now be published on a single AI at Work roadmap as and when they're committed, and the Release Planner site will be closed for good by 15 November. In a way, the announcements will now match what was already happening, since updates were appearing monthly regardless of what the wave calendar said.

In practice, though, everyone's lost a diary date. Twice a year gave you something to plan around: a window to read what was coming; decide what actually mattered to you; test it; and tell the board. Without that, the risk is that nobody's looking, and things change while everyone assumes that someone else is keeping an eye on it.

The fix is dull, but it works. Put a recurring slot in the diary, monthly or quarterly, where one named person reads the roadmap and answers a single question: does any of this affect us? We've built that check into how we look after our clients, so it doesn't rely on anyone remembering as and when. "It depends" is the answer that nobody can take to a board.

Ask three Microsoft partners what a Dynamics 365 CE implementation will cost you, and you'll get three versions of the same answer. It depends. Honestly, it genuinely does depend: on how many people will actually use it; how much of your data needs sorting out before it can go anywhere near a new system; and the systems you need to integrate with your new Dynamics 365 platform.

Which is all very well, but you've been asked to bring a number to the board, or at least a range you can defend, and "it depends" doesn't get you very far. So you either go hunting for a figure someone quoted at a conference, or you estimate a number that feels safe and hope the project fits inside it.

Here's what we think a straight answer looks like. Not a single figure estimated in the early stages, because anyone who gives you that is either guessing or planning to make it up later in change requests. But a range, with the things that move it written down, so that you can see for yourself which decisions push the cost up and which ones bring it down. That's something you can walk into a board meeting with. We do that work up front, in our Discover phase, which usually turns out to be the cheapest part of the project and the part that saves the most.

Joe was one of our first graduate hires back in 2021, and one of his and Hollie's early dates was at the TrueNorth Christmas party. We're not claiming any credit for the marriage, but we're not exactly ruling it out either.

Plenty of Dynamics 365 projects don't fail dramatically, they just eventually stop being any good. The system still runs, people still log in, but it's working against them rather than for them.

That's roughly where Redcentric were when we met them. They'd invested properly in Dynamics 365 Customer Engagement and Power Platform, but they weren't getting what they really needed from their system. However, critical processes were running through it, so starting again from scratch was never realistic. It had to be repaired while it stayed live.

So that's what we did. We stabilised what was there, then worked through the remediation alongside the improvements they actually wanted, releasing every two weeks so they could see progress rather than take our word for it. Martin Court at Redcentric put his expectations pretty plainly: do what you say you're going to do, when you say you're going to do it. Fair enough.

If your Dynamics 365 setup isn't doing what you were promised, it's usually more fixable than it looks, and it doesn't have to mean ripping it out. We're happy to talk it through, no pitch.

"How long will this take?"

That’s usually the second question we get asked about Dynamics 365 projects, right after "how much will it cost?" And, more often than not, it’s also the question that’s hardest to answer.

To be perfectly honest, the answer is "it depends", but not in the sense of a lazy or evasive reply. A new sales team with no legacy system to migrate and taking the full functionality could be up and running in to two three weeks. A single team migrating to Dynamics 365 Sales might be up and running in two or three months. On the other hand, a company moving multiple teams to Customer Engagement - while extracting data from three legacy systems and requiring extensive customisation - should plan for a timeframe of six to nine months.

The key to getting a realistic timeline is understanding exactly the type of project we’re dealing with. And that’s before everyone signs up, rather than after the process has begun and timelines have already slipped.

That’s why we don’t provide a full schedule until we’ve completed the Discovery phase of a project. That’s where we carefully scope your actual situation - not the one assumed by a template - to build a tailored, realistic plan. It might not be the quickest quote you receive, but it will be the one that remains accurate, months down the line.

"We'd need to hire a team to run it, wouldn't we?"

That question often comes up in conversations with clients about Dynamics 365 CE. It's the resourcing worry that can kill a good project before it starts. You can see the value in having sales, service and customer data in one place. However, what you can't see is where the people to build it, run it and fix it are meant to come from.

The honest answer is that you don't need an in-house army. You need one or two people who know your business well, a system set up sensibly - and someone on the end of the phone who knows it inside out when something odd happens on a Friday afternoon.

Microsoft's just made it easier to try Copilot before you buy it. As of 1st August, any company with Cloud Solution Provider status can offer a 25-user, 30-day trial of Copilot Business to eligible Microsoft 365 customers. There's no big commitment up front, just a full month to see whether or not it earns its place in your working day.

It's a small change, but it says a lot about where Microsoft's heading. Plenty of businesses have looked at Copilot Business and still aren't convinced it's worth the cost. Rather than another sales pitch, Microsoft's handing over the keys and letting people find out for themselves.

One thing worth knowing before you say yes. If nobody changes the settings, the trial rolls straight into a paid annual subscription for those 25 users once the 30 days are up. You get a week to cancel after that, but it's easy to miss if you're not watching for it.

That's exactly the kind of detail we'd flag before you start the clock, along with what to actually test, who should be using it, and how you'll judge afterwards whether it's made any real difference. A trial's only worth running if you know what you're measuring.

Ever started a project with one team and ended up finishing it with a completely different one?

It happens a lot in the tech industry. You meet highly experienced, senior people at the pitch stage. Then the contract's signed, and you're handed over to a delivery team that you've scarcely met. People rotate on and off through the project, and every time someone new picks it up, you're back to square one explaining your business, your systems and your reasons for doing any of this in the first place.

For something like a Dynamics 365 implementation, where the detail of how your business actually works matters, that sort of churn slows things down and adds risk that you didn't sign up for.

At TrueNorth, the people who scope your project are the same people who deliver it, and the same people you'll still be calling six months after go-live when something needs a tweak. It's one of the things that clients tell us makes the biggest difference to how well the project goes.

Most people we talk to have a tech project somewhere in their past that went sideways. Usually it wasn't the software's fault, it's that nobody stopped to ask the awkward questions at the start, and the gaps only turned up later, at roughly the same time as the extra invoices.

That's the real case for discovery. It's a few weeks spent understanding how your business actually works, where the pinch points are, what your team can realistically absorb, and how Dynamics 365 can be used sensibly. What you get out of it is a scope that we've worked out together, a cost that you can trust, a timeline that you can defend, and a business case that you can put in front of your board.

Discovery also flushes out the bits of the plan that don't stack up. It's much cheaper to find those rogue elements in week three instead of month nine.

We do a lot of this at TrueNorth, usually for teams who've been asked to modernise something old and important. You'll work with the same people from discovery through to delivery, so nothing gets lost in the handover.

Two milestones at TrueNorth today, and we're really not sure which one has caused more of a stir.

First: we've passed Cyber Essentials Plus. That's the certification where an assessor actually gets into your systems and does a full evaluation, rather than you ticking boxes on a form. It's important because when clients trust us with their systems, we'd rather show them the evidence than expect them to take our word for it.

Second: a collection of Tilz hot sauce has turned up from just down the road in Leeds, local produce taken very seriously by certain members of the team.

One of these will reassure your IT and procurement people. The other has already caused an incident that no certification can protect you from.
