Ask an agency owner in December which engagements cost them money, and most can name two without checking. Neither one looked like a problem in the pitch.

The work came through a referral, sat close enough to what the team does well, and paid near the going rate. The trouble showed up later, in hours that ran long, scope that crept past the SOW, and an account taking more of the owner's attention than its revenue justified.

The pattern holds at every agency size, and it lands somewhere most owners would rather not look. The willingness to take on any reasonable project is often the thing holding the business back.

When a client asks why staging is a line item, "best practice" is the answer that loses the argument. It sounds like agency overhead.

What works is translating it into their vocabulary.

Staging is where new code gets tested. Without it, the testing happens in front of paying customers. Most clients have never had production-first deploys described that way, and few will defend it once they hear it.

Most agency owners already know what would strengthen their pipeline. The frustrating part is doing it week after week, when client work keeps winning the calendar.

That tension shows up plainly in the 2026 Agency Core study. Pipeline was the challenge owners named more than any other, 67% of them, yet they rated their own pipeline effectiveness at just 5.5 out of 10. The thing they worry about most is the thing they feel least on top of.

A lot of it comes down to consistency. Only 27% are building trust with prospects before those prospects reach out, which is usually where the dependable pipeline begins.

The study asked owners anonymously about the pipeline, pricing, and how the year actually felt.

Confidence has genuinely recovered for a lot of agencies, while a nearly equal share still finds this year precarious. Underneath the split, one thing held across both groups. Most owners could name what would move their agency forward, and far fewer had started on it.

Brian and Susan covered where confidence really stands, what's driving it, and where it's thinner than it looks.

The teams that keep their Shopify margins healthy check the platform's limits before they sign the SOW, because Shopify documents every one of those limits in its pricing pages, developer docs, and changelog.

What Shopify doesn't do is connect those limits to a specific project. So builds go over when a team discovers mid-build that the checkout tier, the app stack, Liquid, or multi-region tax rules can't do what the SOW already promised.

The fix is a constraint audit during discovery. A team maps every requirement to the limit it depends on, then writes those limits into the SOW in plain language, so the client understands them before the work begins.

If you've ever lain awake wondering whether your agency is doing fine or falling behind, you're not the only one. Most owners can't answer that from inside their own shop.

New research from Agency Core took the outside view this year. It grouped agency owners by their mindset and found three types.

The ones pulling ahead aren't bigger or better funded than the rest. The main difference: they act on the strategies they already believe in, instead of sitting on them.

It's a more hopeful picture than it feels from the inside—the gap is action, and action is something always under your control.
