What Bad Managers, Good Managers and Great Managers Do

"Bad managers tell employees what to do, good managers explain why they need to do it, but great managers involve people in decision making and improvement."

There might be more to management to that, but I think that's a pretty good start. "Lean management," or the Toyota management style, encourages leaders to live in that "good to great" range (with apologies to Jim Collins).

Bad managers bark orders. They are directive and tell employees what to do, without any explanation or context. I saw that style of management quite often during my first two years at General Motors (read my previous post about that experience) and the workplace was incredibly dysfunctional as a result.

There are top-down, "command and control" managers in every type of workplace, unfortunately. Managers who are controlling and have all the answers want their employees to "check their brains at the door," and often say so quite explicitly — or they spread that message in more subtle ways.

At GM, front-line employees complained that they were "hired for their backs and their arms, not their brains." In hospitals, healthcare professionals (even those with master's degrees) have complained, "They just want us to do what we're told." This is not a recipe for quality, productivity, or good customer service.

A friend of mine lives in a high-rise condo building. One example of "telling" was the general manager telling employees that the doors to the resident gym must now be kept closed at all times. For years, previously, the doors had been left open unless a resident wanted privacy and chose to close them.

My friend asked one of the employees, "Why are the doors closed all of the time now?" The employee replied, "I don't know, [the manager] just told us to."

It's disrespectful to just give directives without letting people understand the reason(s) why. There might have very well been a good reason why the doors were now to be kept closed. Had the manager taken just a few minutes to share a reason why, the employees would feel better about themselves and would more likely keep the doors closed. If employees are following directives out of a fear of being "written up," they aren't in a position to provide great service.

A good condo manager would explain why the doors now need to be closed. And, if there wasn't a good reason why, they wouldn't force the change on a whim.

A great condo manager would involve the employees in coming up with solutions to whatever problem is being solved by keeping the doors closed. The employees, when being posed with the problem, might come up with the idea of "close the doors" or they might come up with something better. Either way, they would feel a greater sense of ownership over the idea since they were involved in its creation.

During my time at GM, the better of the two plant managers I worked for taught us that Lean leaders (in the style of Toyota leaders) will always explain why something must be done, in those rare instances when they have to give a directive. The dynamic changes from "thou shalt wear safety gloves (because I'm the boss and I told you so)" to "you must wear safety gloves (because it's necessary for your safety and we don't want you to get hurt, even though you might think there is little risk)."

Bad managers tell. Good managers explain why.

Great managers go beyond this.

Great managers might engage the employees in figuring out how to reduce the safety risk that makes gloves necessary in the first place. Maybe an employee would suggest that a different, but equally effective, chemical be used. We don't know unless we engage our employees.

In 90% of workplace situations, I'd guess, the manager shouldn't be telling people what to do, even if they are making the effort to explain why. Great managers engage people in designing their work and they continue to engage them in ongoing improvement. As I learned from former Toyota employees and the books of Taiichi Ohno, work procedures "should not be forced down from above but rather set by the production workers themselves."

This mindset and approach requires that leaders set aside their egos and century-old habits. of top-down management. Managers won't have all of the answers. Instead of dictating how things get done (and expecting obedience and compliance), managers need to work together with employees to define how the work is done. Managers need to ask employees what ideas they have for improving the workplace, through the practice of "Kaizen."

Our employees are adults and they deserve our respect. They deserve great leaders who can work together to help everybody succeed and do what's best for their customers (or residents).

6 Secrets to Making Business Decisions That Get Results

It can be stressful when you have to make important decisions regarding your business. We all want to make the right decisions and this can create a lot of anxiety. But to get ahead of the game, it is a necessity.

Here are six suggestions on how to make the right business decisions.

1. Know all the facts regarding your company. Gather all of the facts and necessary information that impacts your business. This is important, because you do not want to miss critical information that could make a difference in how you run your business. Also, by being part of the information-gathering process, you can eliminate biases or opinions others may have.

For example, understanding how your competition is doing business is very important. Finding ways to improve customer satisfaction is another example of knowing the facts of your company. A business owner can talk to their employees and customers to get the necessary information regarding certain business operations. It is also important to read all of your important business reports and keep abreast on the media coverage of your business. These are just a few of things a business owner should know about his or her company.

2. Focus on the results. Think about what you want and consider the possible outcomes of your decision. A person needs to focus on the short-term and long-terms goals regarding every aspect of their company. For example, keeping up to date on the company’s financial statements is very important. Keeping abreast on your employees’ morale is another example on determining the direction of your company. Looking for ways on improving how your company does business will go a long way in accomplishing your business goals and mission statements.

3. Ask around. It is important to consider other viewpoints other than your own, so get advice from your friends and business peers.

For example, a good technique is to talk to your important business colleagues and managers to get their opinion on how to manage your business. For instance, you have to make a decision on which client should manage your marketing campaign. Ask your business advisors and other managers on what they think who would be the best fit in managing your campaign.

In addition, a business person can join a local business support group to network with other professionals in the field. This is a great way to get valuable information regarding your industry.

4. Relax. Do not try to do everything all at once and when things get hectic stop what you're doing and take a 10 minute break. Take a few deep breaths and try to do something that will make you feel more relaxed such as taking a 10-minute walk, listening to the radio or doing some stretching exercises to help de-stress. You will feel better and gain a fresh perspective on your current situation, whether it is dealing with your employees, giving a presentation or improving your company’s marketing plan.

5. Stay the course. Managing your own business involves a series of ongoing business decisions. Don’t put off important decisions, and don’t worry about your past mistakes -- just keep focusing on what is best for your company. To determine the best outcome for your business, always listen to your customer needs and have your finances and expenses organized. Customer satisfaction and making sure your company doesn’t run out of money are some of the important priorities of any business. If your business is going in the wrong direction then you need to re-evaluate how you run your business.

6. Learn from your mistakes and re-evaluate. If you make an incorrect business then the next step is to learn from your mistakes and go from there. Learn what you did right and learn what you did wrong.

For example, your company decides on a marketing plan for a certain product, however you don’t get the expected results in terms of sales and customer satisfaction. When this happens, learn what went wrong and use this knowledge the next time you market your other products.

What Is MATLAB?

MATLAB is a high-performance language for technical computing. It integrates computation, visualization, and programming in an easy-to-use environment where problems and solutions are expressed in familiar mathematical notation. Typical uses include:

• Math and computation
• Algorithm development
• Modeling, simulation, and prototyping
• Data analysis, exploration, and visualization
• Scientific and engineering graphics
• Application development, including Graphical User Interface building

MATLAB is an interactive system whose basic data element is an array that does not require dimensioning. This allows you to solve many technical computing problems, especially those with matrix and vector formulations, in a fraction of the time it would take to write a program in a scalar noninteractive language such as C or Fortran.

The name MATLAB stands for matrix laboratory. MATLAB was originally written to provide easy access to matrix software developed by the LINPACK and EISPACK projects, which together represent the state-of-the-art in software for matrix computation.
MATLAB has evolved over a period of years with input from many users. In university environments, it is the standard instructional tool for introductory and advanced courses in mathematics, engineering, and science. In industry, MATLAB is the tool of choice for high-productivity research, development, and analysis.

MATLAB features a family of application-specific solutions called toolboxes. Very important to most users of MATLAB, toolboxes allow you to learn and apply specialized technology. Toolboxes are comprehensive collections of MATLAB functions (M-files) that extend the MATLAB environment to solve particular classes of problems. Areas in which toolboxes are available include signal processing, control systems, neural networks, fuzzy logic, wavelets, simulation, and many others.
The MATLAB System

The MATLAB system consists of five main parts:

1. The MATLAB language

This is a high-level matrix/array language with control flow statements, functions, data structures, input/output, and object-oriented programming features. It allows both "programming in the small" to rapidly create quick and dirty throw-away programs, and "programming in the large" to create complete large and complex application programs.

2. The MATLAB working environment.

This is the set of tools and facilities that you work with as the MATLAB user or programmer. It includes facilities for managing the variables in your workspace and importing and exporting data. It also includes tools for developing, managing, debugging, and profiling M-files, MATLAB's applications.

3. Handle Graphics.

This is the MATLAB graphics system. It includes high-level commands for two-dimensional and three-dimensional data visualization, image processing, animation, and presentation graphics. It also includes low-level commands that allow you to fully customize the appearance of graphics as well as to build complete Graphical User Interfaces on your MATLAB applications.

4. The MATLAB mathematical function library.

This is a vast collection of computational algorithms ranging from elementary functions like sum, sine, cosine, and complex arithmetic, to more sophisticated functions like matrix inverse, matrix eigenvalues, Bessel functions, and fast Fourier transforms.

5. The MATLAB Application Program Interface (API).

This is a library that allows you to write C and Fortran programs that interact with MATLAB. It include facilities for calling routines from MATLAB (dynamic linking), calling MATLAB as a computational engine, and for reading and writing MAT-files.

What is R?

R is a language and environment for statistical computing and graphics. It is a GNU project which is similar to the S language and environment which was developed at Bell Laboratories (formerly AT&T, now Lucent Technologies) by John Chambers and colleagues. R can be considered as a different implementation of S. There are some important differences, but much code written for S runs unaltered under R.

R provides a wide variety of statistical (linear and nonlinear modelling, classical statistical tests, time-series analysis, classification, clustering, …) and graphical techniques, and is highly extensible. The S language is often the vehicle of choice for research in statistical methodology, and R provides an Open Source route to participation in that activity.

One of R’s strengths is the ease with which well-designed publication-quality plots can be produced, including mathematical symbols and formulae where needed. Great care has been taken over the defaults for the minor design choices in graphics, but the user retains full control.

R is available as Free Software under the terms of the Free Software Foundation’s GNU General Public License in source code form. It compiles and runs on a wide variety of UNIX platforms and similar systems (including FreeBSD and Linux), Windows and MacOS.

Introducing SPSS Statistics

SPSS is the abbreviation of Statistical Package for Social Sciences and it is used by researchers to perform statistical analysis. As the name suggests, SPSS statistics software is used to perform only statistical operations.

SPSS software is used to perform quantitative analysis and is used as a complete statistical package that is based on a point and click interface. This software has been widely used by researchers to perform quantitative analysis since its development in the 1960s by Norman H. Nie, in collaboration with C. Hadlai Hull and Dale Bent.

SPSS software can read and write data from other statistical packages, databases, and spreadsheets. When entering data into the software, one has to click on “variable view.” The variable view enables the user to customize it by data type and consists of the following headings: Name, Type, Width, Decimals, Label, Values, Missing, Columns, Align, and Measures. These headings enable the user to characterize the data.

SPSS is most often used in social science fields such as psychology, where statistical techniques are involved at a large scale. In the field of psychology, techniques such as crosstabulation, t-test, chi square test, etc., are available in the “analyze” menu of the software.

There is also an option in the software called “split file,” which is given in the “data” menu. This option is very useful for researchers who are performing comparative studies. Suppose researchers want to know the literacy rate of three regions. In this case, the split file option will help them get the result of three regions separately so that they can interpret and compare the literacy rate of the three regions.
SPSS software has a technique called missing value analysis, and this technique helps in making better decisions about the data. This technique enables the user to fill in the missing blanks in order to create better models to estimate the data. The analysis provides the user with procedures for data management and preparation.

SPSS involves some sophisticated inferential and multivariate statistical procedures such as factor analysis, discriminant analysis, analysis of variance, etc. SPSS, as the name suggests, is software for performing statistical procedures in the social sciences field. The major limitation of SPSS is that it cannot be used to analyze a very large data set. A researcher often gets a large data set in the field of medicine and nursing, so in those fields, the researcher generally uses SAS instead of SPSS to analyze the clinical data.

Data Science: Dealing with unstructured and structured data, Data Science is a field that comprises of everything that related to data cleansing, preparation, and analysis.

The definition of Big Data, given by Gartner is, “Big data is high-volume, and high-velocity and/or high-variety information assets that demand cost-effective, innovative forms of information processing that enable enhanced insight, decision making, and process automation”.

Data Analytics: Data Analytics the science of examining raw data with the purpose of drawing conclusions about that information.

Data Analytics involves applying an algorithmic or mechanical process to derive insights. For example, running through a number of data sets to look for meaningful correlations between each other.

It is used in a number of industries to allow the organizations and companies to make better decisions as well as verify and disprove existing theories or models.

The focus of Data Analytics lies in inference, which is the process of deriving conclusions that are solely based on what the researcher already knows.
