Here's a number worth sitting with. Gartner expects more than 40 percent of agentic AI projects to be cancelled before 2027, even as adoption keeps climbing, a figure also reported by Accelirate and Joget.

That's not a technology failure. Most of these systems work exactly as built.

It's a governance failure. Roughly 60 percent of organisations running agents in production still don't have formal governance around them. No clear owner. No audit trail. No answer to "what happens when the agent gets it wrong." (Joget)

An agent with no owner isn't an asset. It's a liability that hasn't been discovered yet.

The businesses still running these projects in 2027 will be the ones who treated governance as part of the build, not an afterthought bolted on when something breaks.

A founder's first instinct when delivery slips is to hire.

More developers. More hands on deck. Problem solved, in theory.

In practice, it gets worse for a while first.

There's a well-documented pattern in software delivery. Every new person added to a late project needs onboarding, context, and coordination before they produce anything. The existing team slows down to train them. Communication overhead grows faster than output does.

This isn't a reason to never hire. It's a reason to fix the system before you add people to it.

The businesses that actually get unstuck don't start with headcount. They start by finding the specific bottleneck, the handoff that's broken, the process nobody documented, the decision that's stuck in one person's head, and fixing that first.

Then hiring makes the fix faster instead of making the mess bigger.
