When Betty Crocker came out with an instant cake mix in the 1950’s, they thought they had an instant winner. Here was a product that allowed you to suddenly prepare a cake within minutes, it was almost life changing. But it didn’t sell. It didn’t sell because making a cake from a box was too far removed for the everyday person (housewife) and they actually felt guilty! The psychologists realised that being able to add an egg to a cake mix, rather than just using powdered egg, took away the guilt of convenient baking and affirmed the woman’s role as provider

The result was that the mixture was less convenient to make but overall a better product because both the client and the agency collaborate to make something better together. "How much should we spend on ads?" doesn't have a universal answer. Anyone who gives you one without knowing your organisation is guessing.

The questions below are a starting point to work out that number. A good budget isn't a benchmark figure; it should be built backwards from what you're actually trying to achieve.

A few things we actually work through with clients:

👉 What success actually means to you. For a revenue-driven business, that's often margin. For a not-for-profit, it's a different equation entirely – more income from ads means more funds to deploy towards their mission.

👉 The minimum spend a platform needs to learn properly, depending on your goal. Below that line, there's just not enough volume to work with.

👉 What needs to be tested and what's ready for scaling – these budgets have different jobs to do.

And sometimes the honest answer is to spend less, or fix what the money's going toward before spending more. We're not going to push a bigger number just because it's easier.

That's why we look to truly partner with our clients and understand each of them well enough to know what real spend looks like – not applying one formula to everyone.

One of our clients watched their organic traffic fall nearly 50% year on year.

Yet sales were going up and their Google conversion rate had risen sharply. It turned out the keywords they lost were informational searches that would never become buyers. The visitors still arriving were further down the funnel and ready to transact.

Not all stats are what they look like at face value.

Digital advertising has probably changed more in the last 18 months than in the decade before it.

Most businesses running ads haven't caught up yet, and the gap is showing up in their results. And it isn't one platform update – every major channel has been fundamentally rebuilt recently:

👉 Meta completely rebuilt its ad delivery system around deep learning and AI. Audience targeting is now treated largely as a suggestion rather than a strict rule.

👉 Google introduced AI Max for Search and rebuilt how keyword matching works in Search campaigns. And at Google Marketing Live this month confirmed Gemini is now the backbone of the entire platform.

👉 TikTok launched Symphony Creative Studio, a suite that allows you to generate full, TikTok-first video campaigns directly from a product URL.

Underneath all of this is a major shift affecting the entire industry: AI has moved a lot of decision-making and hands-on ex*****on from the advertiser to the platform.

Machine learning now predominantly handles the mechanics of campaign targeting and creative testing (what performance marketers spent a decade mastering) relying on predictive ranking algorithms rather than human-defined demographic segments.

If your campaigns are structured the same way they were two or three years ago, they're likely working against you.

A few things worth doing:
- Get across the major platform updates from the last 12 months. Most of it is documented and accessible, but it moves fast.
- Lean into the AI tools available where it makes sense, but don’t feel you have to use every single one. Used well, they compound.
- Revisit your creatives. It is the lever you can pull, and it’s never mattered more. Creatives that feel more like content than ads are what work best today.
