Your SEO client checked their rankings this morning.

If rankings are the only thing you sell them, every dip puts the retainer up for review. That's why small SEO engagements are so hard to scale and even harder to keep.

The agencies holding onto SEO clients sell what the client cares about: calls, leads and revenue. They also choose who they sell to more carefully.

On Wednesday, Sam Rahimi (VP, Earned & Owned Media) and George Leith (President, International Partnerships) from AdCellerant walk through the playbook:

→ How to spot clients with real revenue and retention potential
→ How to package SEO around business outcomes, so one bad ranking month doesn't sink the account
→ How to scale the offer without piling on operational work

Happy Thanksgiving, Canada.

This year we're grateful for jobs that pay us to hold kittens.

They also paid us to pack food hampers at the Saskatoon Food Bank, bake for families staying at Ronald McDonald House, help Wanuskewin host the National Day for Truth and Reconciliation, and paint murals on the walls of a government school in Chennai.

Every Vendastian gets 8 paid hours a year to volunteer. So far in 2026, we've used 370 of them, and 60% landed in a single week: Local Impact Week, which ran in Saskatoon and, for the first time, in Chennai.

We're thankful we get to give back to the places we work, and to the partners who made room for us: the Saskatoon Food Bank, Ronald McDonald House, Wanuskewin, the Saskatoon SPCA and Eden Charitable Trust.

Hope your table's full today. 🦃

Every location. Every call. Every lead.

For multi-location franchise brands, the gap between a lead coming in and someone following up is where revenue quietly disappears. Some networks find nearly a third of their leads never get a response.

This is what it looks like when AI covers that gap across your whole network, from corporate down to each franchisee.

Let AI handle that.

Everyone online says voice agents are saturated and you're too late.

It's your algorithm talking.

Search "voice agents" once and your whole feed turns into voice agents. So it feels like everyone is doing it.

They're not.

Michele Torti, founder of the AI Automation circle, says the people who know these tools and want to sell them make up a tiny slice of the market. And the tech only got good enough for local businesses in the last year or so.

Michele is only 21.

Three years ago he had zero technical skills and zero business experience.

On the Conquer Local podcast, he walks through the six steps he'd follow if he started an AI agency from scratch tomorrow.

He once charged $500 for a two-hour build. Six months later it had made the client over $8,000, and now he quotes $10.8K for that kind of system, plus $2K a month to run it. Same two hours of work. Over 20 times the price.

And the pricing shift is only part of it.

He was booking up to 6 sales calls a day and closing 1 in 20. Then he changed one thing about the first call. His close rate jumped to 40%.

He has a way to find businesses that need his offer before he ever calls them. It takes about 30 seconds, and the prospect qualifies themselves.

Don't sell your clients an AI agent (yet). Here's the $999 thing to sell first:

A 45-minute AI tools assessment.

That's rung one on Corey Ganim's ladder. He runs Return My Time on his own, with no team, and bills $1,000 an hour for about 90 minutes of delivery a month.

He sells the agent last. It's the hardest thing to build well and the easiest thing to break in front of a client. And around 99% of companies have no context layer for an agent to work from.

Here's the full ladder:

☑️ AI tools assessment: 45 minutes, $999
☑️ Process redesign
☑️ Automation build
☑️ Knowledge system (the context layer)
☑️ Custom workflow
☑️ Full implementation: $5K–$10K
☑️ AI concierge: $1,200–$1,800/mo
✅ The AI agent

His rule for every build: never automate 19 steps that should be 10. Audit how the work happens today, cut it down, and only then automate.

And every build has to do at least one of three things: make the client more money, save them time, or improve their product. If it does none of them, he doesn't take it on.

Which rung would your clients buy first?

We asked which job you'd hand to an AI employee first.

Follow-up and scheduling won.

That tracks. It's the work with no owner and no calendar slot. The chasing. The rebooking. The ""did-we-ever-hear-back-from-them-or-maybe-I-forgot-and-they’re-waiting-on-me?"" It isn't in anyone's It's the first thing to slip when the week fills up.

The good news is that you don’t have to pick, you can put an AI employee behind every one of these tasks! Why not start with follow-up and scheduling?

We changed when one email sends. Logins went up more than 21%.

It used to fire the moment an account was created, which meant it landed before anything existed. Now it waits until the AI has finished building: the website, the AI Receptionist, the visibility audit. Then it sends.

That space between signing up and getting value is the activation gap, and it is where clients quietly go cold. Every agency, franchisor and software company selling to local business has watched one sign up, open an empty app, close it, and not renew. Nothing breaks. Nobody complains. The money is already spent.

65% of local business owners say they want to be guided through onboarding. 16% want to set it up themselves. The standard answer to that is a setup checklist.

So we moved the work to the front. When one of our partners invites a new client now, the AI gets there first: it researches the business, builds and publishes a starter website, trains an AI Receptionist on their own products and services, and audits how they show up across more than 40 review sites and directories.

Their first email is finished work, with a link to inspect each item, and the partner presents it under their own brand.

Swipe through for what is done before the first login.

One golf tournament, two charities, and a closest-to-the-pin result still under investigation.

We played our annual tournament at Moon Lake last Thursday, which also happens to be the one time of year many Vendastians hit the links.

This year we added a charitable component, with the winning team choosing where the money lands.

The winning team featured two people who almost never golf, alongside two people that very frequently golf -- that's the joy of a scramble! But that doesn't mean the non-golfers didn't carry their weight. We had to use two drives and putts from every player!

Keith White, Jillian Ast, Jireh Wong, and Justin Babiy won the day and sent $1,050 to two Saskatoon organizations. Haven Family Connections, which runs 24-hour crisis and family support for local families. And New Hope Dog Rescue, which finds homes for dogs across the city.

The rest of the board:
Longest drive -- Justin Babiy and Claire Wilkinson
Closest to the pin -- Calista Cooper and Bryan Larson (pending review)

Thank you to Robyn Chatlain and Aniessa Bowen for building the thing and running it. 🏃‍♀️‍➡️ ⛳

He sent 30 messages.

A $7B company replied.

Not 10,000 cold emails. Thirty.

That's the stat that made us want A***n Mahajan, founder of Zoro, on the Conquer Local Podcast in the first place. What we didn't expect was how honest he'd be about the part before it.

Eighteen months ago he was broke in Dubai, eating out of tuna cans, watching a YouTube video at 2am about AI chatbots. He built one that night. Sold it for $180. Today the same work sells for $20K a month, and he'll be the first to tell you the work has barely changed.

He spent the hour walking us through how, screen shared and all. A few things we got into:

→ Why he starts with a list of 10,000 people and refuses to message more than 30

→ The 30-second test any owner can run right now to find where their business is leaking

→ Why "I need a dashboard" is almost never the real problem

→ How one recording becomes four assets that all quietly point back to the same place

→ The reason a $5M business can still be worthless as a sellable asset

The line that stuck with us: an agent doesn't close the gap in your business. It moves into it, then does the wrong thing perfectly, on schedule, at volume.

Follow-up and scheduling!

That tracks. It's the work with no owner and no calendar slot. The chasing. The rebooking. The "did-we-ever-hear-back-from-them-or-maybe-I-forgot-and-they’re-waiting-on-me?" It's the first thing to slip when the week (and your head) fills up.

Heck, I have a default insert into the top of my emails “Apologies for the delay…”

Social content and review responses tied. Client reporting came last, which surprised us. When you're really busy, you're still updating your CRM? Good on you.

The good news is that you don’t have to pick, you can put an AI employee behind every one of these tasks.
