Most AI implementations in financial services follow the same arc.

Strong pilot. Approved business case. Live deployment. Good early performance. Then it plateaus. Then it quietly degrades as the underlying data changes and the team that built it moves on to the next project.

Twelve months after go-live, the AI is still running. Nobody is quite sure how well.

Most financial services firms treat their CRM as a technology decision.

It is not. It is an architecture decision.

Before you select a platform, configure a workflow, or migrate a contact record, three things need to be defined. How your revenue process actually works. How your data model is designed. And how you will maintain trust in the system over time.

Most implementations skip this work. The CRM gets configured on top of undefined processes and an inherited data model. It works until it does not, usually around 18 months in when nobody can agree on what the data means any more.

Technology and CRM Architecture is the work that happens before the implementation. Most firms skip it.

This is what the first week of a Revenue System Health Check actually looks like.

Inside a mid-market FinTech firm's HubSpot instance. Three years of operation. No full audit since initial implementation.

Four different lead status definitions. Deal stages not updated since 2023. Sequences sending to the same contacts with no suppression logic between them.

None of this is unusual. The CRM grew organically as the business grew and nobody had the time to step back and look at the whole system.

This is the work before the transformation story gets written.
