Same budget. 84,888 more customers. Here is how we did it for a US food delivery app.
They came to us with a problem: 28 cities, $14.69M a year on Google and Meta, and a fixed budget. The board still wanted 20% more new customers.
Worse, Google and Meta were both claiming the same customers. Finance stopped believing either of them.
What we did:
1. Fixed the count. One customer, counted once, and only if an ad caused it, proven with holdout tests.
2. Moved the money weekly to wherever it bought the most customers, with a human signing off every move.
3. Shifted spend into the months when ads were cheaper. That December: 55,850 new customers, a record, at the lowest cost in two years.
The result:
New customers: 418,879 to 503,767 (+20.3%), past the board's target
Cost per customer: $35.07 to $29.16 (-16.9%)
Payback: 6 months to 4.5
They did not need more money. They needed to know which money was working.
