Zero trust has moved from industry buzzword to baseline expectation. Cyber insurance carriers are beginning to require zero trust controls as a condition of coverage. Federal agencies operate under mandate. The private sector is following.

And yet 88% of security leaders report struggling with implementation.

The concept itself is not complicated. The old model assumed anything inside the network perimeter could be trusted. Remote work, cloud applications, and mobile devices dissolved that perimeter years ago. Zero trust simply replaces implicit trust with continuous verification. Never assume, always verify.

Where organizations get stuck is in translating that principle into a practical sequence of changes that a lean IT team can actually execute.

The organizations that succeed do not attempt everything at once. They start with identity, because identity is where most breaches begin. Multi factor authentication enforced everywhere. Most conversations about vendor lock in focus on the technical side. Proprietary formats. Closed APIs. Integrations that only work inside one ecosystem.

Those things are real. They are also rarely where the damage actually starts.

Vendor lock in begins at the evaluation table, when nobody asks the one question that matters most: what happens if we need to leave?

The pattern is consistent. An organization signs a multi year agreement. Eighteen months in, the fit has changed. Procurement opens the contract to assess an exit and finds early termination penalties, data migration billed at cost with no ceiling, and an architecture that would take six months to unwind.

Nobody made a technical mistake. The mistake was made much earlier, in a room where the exit conversation never happened.

For mid sized organizations this matters more than it does for enterprises. A large company can absorb a failed migration. A two hundred person business running on thin margins cannot. And when a vendor understands that, the negotiating dynamic shifts permanently.

The right time to think about lock in is before you sign. The second best time is now.
