More jobs than last year. More project managers. More software than anyone can name. And the answers got harder to find, not easier.

"How do I connect Claude to Sage so I don't have to sit in Excel anymore?"

Behind that question is a person. Somebody pulls 300 plus rows out of Sage, BuildOps, ServiceTitan, whatever ERP you're on, stitches it together with VLOOKUPs, builds the pivots, and hands you a ten tab workbook. It looks clean.

So teams drop the files into Claude instead. For a one off question it might work. Ask it to build that dashboard every week and it starts drifting. Different measures. You're stuck troubleshooting and verifying numbers every single time.

What actually solves this is boring. A database that pulls from Sage, ServiceTitan, any other ERP, in real time, read only. Mapped once. Your definitions written down once.

That is four layers, and only one of them is AI.

My journey right now is building in construction, and this is what a day of it looks like.

Kids up first, then drop-off, and that is the real deadline of my morning.

By mid-morning I am in a client's office, building a real-time job profitability tracker.

From there, Claude training with a local plumbing company, buying back their time by pulling the busy work out of their workflows.

Then a Trimble implementation with another client, because buying the software was never the hard part. Somebody has to own it.

All of it is the same build underneath: their systems connected into one brain they can actually read.

I finish at a construction networking event, because you cannot build for this industry from a laptop.

AI can draft an RFI, search a spec, research product data, explain a change order, help test a calculator and organize notes from the truck.

It should not approve a subcontractor invoice or decide whether money should move.

Those decisions need approved scope, evidence, margin rules and a named human approver.

I ranked seven pieces of construction advice from S to F.

"Ask your software vendor to build you the report" went to F. One GC got quoted eighteen hundred dollars just for the meeting to talk about it, then six months to a year before the report showed up.

The one that went to S: know what you already promised, not just what you already paid.

We finally had a weekend without the kids and made it to a real date.

By Saturday morning, I had the laptop open because Fable had a deadline. One build turned into four internal systems, and I was still checking Claude Code from my watch that evening.

So much for a quiet weekend.

By the time you find out a job went over, the money is already spent.

CMiC and Dodge just surveyed 301 construction companies. Only 41 percent can catch an overrun while it's still manageable, and that's on even half their jobs. When a cost problem comes up, only 22 percent get a straight answer within hours.

6 percent have their project controls fully connected. Six. Which means 94 percent do not.

The same lag that hides the job that's bleeding hides the one you should be doing more of.

You're not stuck because you're not working hard enough. You're stuck because you find out too late.

A hundred twenty four thousand dollars of their own money was sitting in somebody else's building. Nobody knew.

Three moves found it. Half a day, no new software.

1⃣ Compare what you spent to what you invoiced, on every open job. One specialty contractor had twelve jobs where they'd spent more. On the worst one, sixty nine thousand dollars more than they'd billed.

2⃣ Look at every service visit on its own, not the average. Their agreements averaged 41%. Visit by visit, one in five lost money.

3⃣ Compare the hours you budgeted to the hours you actually worked, by cost code. One code ran thousands of hours over budget. Another ran thousands under. Add them up and the company looks on budget, so nobody goes back to either code.

If you're tracking these moves by hand in Excel, you're flying blind.
