We keep asking managers to carry more. They're the ones breaking first.

Gallup's 2025 data: manager engagement dropped from 30% to 27%, a steeper decline than any other worker group. Meanwhile only 44% have received any formal management training.

Here's why that matters so much: roughly 70% of the variance in team engagement traces back to the manager.

In retail, when a location is struggling, there's a question that comes up almost immediately.

Is this a manager problem?

Sometimes it is. But what Strata's data shows, consistently, is that what looks like a manager behavior problem is often a systemic strain problem.

A team operating past capacity for months. A scheduling structure quietly breaking people. A load that was already too high before the manager had a chance to address it.

Most orgs only track lagging indicators: engagement, turnover, productivity. By the time they move, teams are already past their limit.

Yes. Someone can be committed, motivated, and high-performing, and still be running beyond capacity.

Engagement tells you how your people feel today. Capacity tells you what they can handle tomorrow. Leaders need both.

Understand both, and you don't just react to problems, you see them coming.

Unpopular opinion: AI isn't your competitive advantage. Your workforce's capacity to adapt is.

AI automates tasks, but it can't absorb the cognitive load of constant change. Every new tool and workflow still lands on people.

AI is the technology advantage. Capacity is the competitive one.

Because organizations don't transform through technology. They transform through people.

Agility is built on capacity.

Every organization wants to be more agile, but agility isn't a mindset, it's a resource. The real question is whether your people have the capacity to absorb change in the first place.

Because organizations don't lose agility because of change. They lose it when their teams run out of room to take it on.

The ones that measure capacity don't just react to change. They stay ahead of it.
