If you already own ServiceNow, the most valuable thing you can do with it is probably not another IT module.

You have already paid for the hard part. The licence, the integrations, the identity setup, the internal skills. That investment is the same whether you use the platform for one department or twelve.

So the real question is: what else in your business is currently being run on email, spreadsheets and hope?

Usually it is employee onboarding. Right now that looks like eleven emails, four systems, a laptop that turns up on day nine, and a new hire who cannot log into anything for a week. Put it on ServiceNow and it becomes one request, orchestrated across HR, IT, facilities and finance, with a status the manager can actually see.

Or procurement intake. Or legal and contract requests, currently living in a shared inbox and one very tired paralegal. Or facilities requests, which in more companies than will admit it are handled in a WhatsApp group.

The way to get these funded is not a giant transformation programme. Those get cancelled in month five when someone asks what has actually shipped. Nobody sets out to create a shadow IT problem. It happens one helpful spreadsheet at a time.

Finance needed an approval flow. IT had a nine month backlog. So someone built it themselves over a weekend, and honestly, it was great.

Then operations did the same. Then HR. Then a regional team built one that quietly pulls customer data into a personal file share.

Two years later there are 140 business-built apps, no inventory, no idea which ones touch sensitive data, and the person who built the one finance depends on for month-end has left the company.

Then the audit arrives.

The instinct at that point is to ban it all. Lock everything down, force it through IT. That instinct is understandable and it fails every single time, because the reason people went around IT has not changed. They will just move somewhere you cannot see at all.

What works is governance that does not strangle. Find out what exists before you write a policy. Apply serious controls to apps touching customer data, and leave the team holiday tracker alone. Give people a paved road with approved components and a security baseline they inherit for free. And define the point where an app graduates into a properly engineered system, then actually fund those promotions.

Done well, low-code stops being a risk on the register and becomes what it was meant to be. Business teams solving their own small problems while your engineers work on the things only engineers can do.

Ask an IT leader where the last six months of engineering time went and you will rarely hear "building new products."

You will hear things like: getting the CRM to talk to the ERP. Rebuilding the sync that broke when a vendor changed their API. Reconciling three systems that all claim to hold the real customer record.

This is integration debt, and it is one of the quietest expensive problems in business. It never gets its own budget line. It never appears in a board deck. And it eats somewhere between a third and a half of most enterprise engineering capacity.

It compounds fast, too. Ten connected systems means up to 45 possible connections between them. Every point-to-point integration is a private agreement between two systems that nobody documented, usually built by someone who has since left.

The instinct is to buy an integration platform. I have watched companies do that and simply relocate the mess somewhere more expensive.

What actually works is less glamorous. Map the real data flows rather than the architecture diagram from 2022. Decide who owns each piece of data and enforce it. Build an integration layer you actually own, with tests and monitoring. Treat integrations as products with owners, not as one-off tickets.

Boring work. Also the highest-leverage investment most companies can make, because everything else is blocked behind it. You cannot do useful AI on data you cannot trust or reach.

The most expensive thing a founder can build is a beautiful product that nobody asked for.

I have watched it happen more times than I would like. Smart founder, real insight, genuine gap in the market. Nine months of building. A polished, well-architected, fully-featured product.

And no users.

The build was not the problem. The build was excellent. The order of operations was the problem.

So when a founder asks me to quote on a full product build now, I usually say the same thing: do not ask me to build your product. Ask me to build the smallest thing that proves someone wants it.

One core workflow instead of eleven. Ugly-but-usable design, because polish is a version two problem. Real payment capture even at a tiny amount, because intent is the only signal that actually counts. Six to ten weeks instead of nine months.

Then you have something no pitch deck can give you: evidence. And it is a lot cheaper to be wrong at week eight than at month nine.

The other thing founders under-buy is judgement. Anyone can hire people to write code. What is hard to find at pre-seed is someone who has shipped enough products to know which corners are safe to cut and which will quietly kill your company.

We take founders from whiteboard to launch, and we will tell you honestly when your idea needs more validation before a single line of code, even though that conversation costs us money.

"I do not have a budget problem. I have a calendar problem."

A VP of Engineering said that to me a few weeks ago and it has stuck with me since.

He had approval for six engineers. He needed them in three weeks. Realistically, his team was looking at three to four months per hire once you add up sourcing, interviews, notice periods and ramp-up time.

So the roadmap slipped a full quarter. Not for lack of money. Just arithmetic.

This is the cost nobody puts in the business case. Everyone models salary. Almost nobody models the delay, and the delay is often the more expensive number.

Team augmentation is not about being cheaper. It solves a completely different problem. It solves time.

But only when it is done properly. Engineers embedded in your team, in your standups, on your board, in your repo, with your tech lead directing the work. Not a black box that sends a status report on Fridays. If a vendor will not let you talk to the engineers directly, that tells you everything.

"We spent seven figures on ServiceNow and got a ticketing system."

I have heard some version of that sentence more times than I can count, and I always feel for the person saying it. Usually they inherited the decision. Usually they are the one who has to defend it at the next budget meeting.

Here is what I tell them, and it is not what they expect.

The platform is almost never the problem. ServiceNow is genuinely excellent. What went wrong is one of three things: it was configured as a tool instead of redesigned as a way of working, the implementation partner walked away the day after go-live, or it never left the IT department.

That last one is the big one. ServiceNow pays for itself when it runs HR onboarding, procurement, facilities and legal intake. Kept inside IT, it is the most expensive helpdesk in the building.

And the fix is not starting over. Nobody has the budget or the stomach for that. It is picking one painful non-IT process, landing it properly in a couple of months, measuring the difference, and using that number to fund the next one.
