A client came to us after firing three agencies in two years. $78,000 spent. Nothing to show for it.

They were embarrassed to even tell us the number.

Here is what we found in the first 30 days:

Their homepage had 11 different calls-to-action. Eleven. Visitors were paralysed. Nobody knew where to click so nobody clicked.

Their Google Ads were sending paid traffic directly to the homepage instead of landing pages. They were essentially paying to confuse people.

It is 16 pages long. There are bar charts. There is a section called "Brand Momentum." There is a graph shaped like a hockey stick pointing at a number that has nothing to do with your revenue.

And buried on page 14 — almost apologetically — is this:

Actual paying customers acquired this month: 3.

Your agency spent two weeks making that report look important. They could have spent that time getting you more than 3 customers. But the report looks great, so.

To be fair, the impressions were incredible. 47,000 people saw your ad and thought "hm" and kept scrolling. That counts for something. Probably.

Here is how to find out in 10 minutes before you sign anything.

Ask these five questions and watch what happens to their face:

1. Show me a client whose conversion rate you improved — with actual before and after numbers.
Vague case studies are a confession. Real results have real numbers.

2. What happens if we are not seeing traction by month three?
Good agencies have a process. Bad ones blame the algorithm, your industry, Mercury retrograde.

3. Who specifically will be working on my account?
Not the person selling to you right now. The actual human. Their name.

4. How often do you report and what exactly is in the report?
If they fumble this question, stand up and leave. Politely. But leave.

5. What is your average client retention rate?
Happy clients stay. The number tells you everything the pitch deck is hiding.

I have watched businesses hand over $50K to agencies that could not answer a single one of these.

It is full of graphs. Beautiful graphs. Impressions. Reach. Engagement rate on a post from three weeks ago that performed well because someone famous liked it by accident.

One thing missing from all 14 pages: did any of it make you any money?

I have audited over 200 marketing setups. The pattern is almost comical if it were not so expensive.

$3K–$10K a month going out the door. Reports that look like a NASA mission briefing. Zero mention of leads, cost per acquisition, or revenue.

Here is the test I run with every new client. Three questions. Answer them without looking anything up:

Which channel drove your last five clients?
What is your cost per qualified lead?
What is your website conversion rate right now?

If you could not answer all three without hesitation, your agency has failed you. Full stop.

Not because the data does not exist. It does. They just never thought you would ask.

What do I do next?

If someone has to think about any of those — you just lost them. Probably to a competitor with a worse product and a better homepage.

Most business owners have spent more time picking their website font than answering those three questions. That's not a dig. It's genuinely how it happens.

Open your homepage right now. Hand your phone to the nearest person who has never seen your business. Ask them to read it for 3 seconds. Then ask them: what does this company do?

If they hesitate, you have your answer.
