A slow close is rarely one big problem.

It is usually several small delays nobody clearly owns.

For your next close, do not start with a longer checklist. Map the bottlenecks:

• When does each task actually begin?
• What input is it waiting on?
• Who owns the handoff?
• Which exceptions require review?
• Which task creates downstream delays?

Improving the close starts by finding the queue, not blaming the team.

If another qualified person cannot reproduce the report without calling the person who built it, your reporting process carries key-person risk.

That risk often appears when:

• Reporting steps are undocumented
• Metric definitions live in someone’s memory
• Adjustments happen in private spreadsheets
• Reconciliations depend on one employee
• No one else can reproduce or explain the final result

A reliable reporting system should be documented, consistently defined, reconciled, and repeatable.

Reporting knowledge should belong to the organization, not one individual.

Could another qualified person reproduce your report and explain the result without calling the person who built it?

If only one person understands how the data is collected, adjusted, reconciled, and presented, the organization may not have a repeatable reporting process.

It may have a key-person dependency.

Documentation, standard definitions, reconciliations, and repeatable data flows determine whether reporting knowledge belongs to the organization or remains with one individual.

A useful KPI should pass four tests:

1. A leader can explain why it matters.
2. The calculation is consistently defined.
3. Someone clearly owns the result.
4. A change in the metric leads to action.

If a KPI fails the fourth test, it may be interesting, but it is not helping leadership manage the business.

Good dashboards do not need more metrics. They need the right ones: measures that are relevant, clearly defined, owned, and actionable.

Cut the dashboard clutter. Keep the measures that change decisions.

When a major business decision lacks reliable financial support, the missing piece is usually not more data.

It is a clear financial model connecting operational drivers to financial outcomes.

For example:

Hiring should connect capacity, utilization, expected revenue, labor costs, and margin.

Opening a new location should connect projected volume, staffing, fixed costs, cash requirements, and break-even timing.

Investing in technology should connect labor saved, risk reduced, revenue enabled, implementation costs, and expected payback.

The goal is not to include every data point available. It is to identify the drivers that materially affect the decision and show how changing those assumptions affects the outcome.
