Left alone, the service drive converts 1.56% of its vehicles into trades in a year. Worked as a funnel, acquisition offers to those same customers pull a 22.8% reply rate.

The distance between those two numbers is an operating model: three pipelines (the service drive, the equity file, the lease maturity list), five funnel stages, and a named human who owns the reply queue. The economics run about $2,000 of advantage per database-sourced car.

The service department touched over a million used cars, with the owner standing right there, and the store acquired one and a half per hundred.

Meanwhile, 5 of every 6 trades those stores took came from customers with no service relationship at all.

We pulled 371,227 used retail deals across 100 rooftops to answer one question: what does an auction car really cost?

The car you bought from your own customer grossed $2,237. The auction car grossed $1,695. That's $542 gone before you count the buy fee, the transport bill, or the extra 12 days on the lot.
