Chaudière Falls has shaped Ottawa for centuries. Most visitors walk right up to it and never learn the half of its story.

Hydro Ottawa wanted to change that, so we teamed up with Banfield to build Visit Chaudière Falls, an AR app that puts the landmarks, the stories, and the animations on a visitor's phone. Now people explore the site at their own pace, year-round, and understand what they're standing in front of.

Your board asks for an AI strategy. Three months later, you have a deck. Six months later, you still don't have anything in production.

The question is the problem.

"What's our AI strategy?" feels responsible. It buys time. It gives the leadership team something to point at. But it rarely produces a workflow that ships, because it's too broad to commit to and too abstract to disagree with.

In the AI Discovery sessions we run, the conversations that actually move start with smaller, sharper questions. Five we'd put on the table instead:

1. Where in our operation does AI actually fit, and where does it not?

2. What would we have to change about our data before AI works on it?

3. Which workflow, if it shipped in 90 days, would matter most?

4. Who owns this after the pilot?

5. What's the version of this where AI is the wrong answer?

The board asks, "What's our AI strategy?" Six months later, you have a deck. Twelve months later, you have nothing in production. The question wasn't wrong. It was just too early.

Before "what's our strategy" there's a question almost no board is asking yet: "Where in our operation does AI actually fit, and where does it not?"

That question has an answer. It costs a 2-3 week engagement to find. It produces a phased roadmap with budget ranges, not a manifesto. And the version where AI is the wrong answer in part of your business is just as valuable as the version where it isn't.

Almost every founder we've talked to is asking the same question: how do I add senior engineering capacity without slowing down what's already working?

It's the talent gap conversation, just from the other side of the table.

A few things we're hearing on repeat:

1️⃣ Hiring senior engineers in Canada right now is taking many months, and that's if you can land them.

2️⃣ Most teams have tried offshore. Most have a story about why they stopped.

3️⃣ The ones moving fastest are blending a small senior in-house team with an embedded partner, and running it as one team.

None of this is new. But hearing it three times in a morning from founders building completely different products is what's stuck with us.
